The practice of empathy

A while back, I have written about empathy and about how it is not something that comes natural to most people (me included).

But what does empathy look like in practice?

It is certainly not to feel sorrow for someone’s issues. When we do, we tend to approach the relationship from a position of strength, it is kind of a top-down feeling. We do not really empathize with the other person, as we are not in the same “frame of reference”. Feeling sorry is more sympathy or compassion, and as Brené Brown brilliantly puts it, it is not something someone who is in trouble wants to receive.

Empathy is also not giving people a free pass for their problems. Again, this is an approach that assumes a position of power, and it is not fundamentally different from sympathy: we feel sorry for our colleague, and therefore we close an eye to the fact they are making a poor job.

Empathy is acknowledging the other person’s situation from a neutral, non judgemental position. In Ed Batista’s words, “we comprehend their perspective and emotions, and we are able to envision ourselves experiencing that perspective and those emotions under similar circumstances”.

And then, it is suspending our natural inclination to suggest a course of action, or give an advice to “fix” the situation based on our own experience. We stay there in their world, and we acknowledge it as it is. And if the time comes when it is expected of us to say something, paraphrasing a beautiful thought by Seth Godin, we do that from their own place.

When you have to do with somebody, you have no idea how many times this person has been kicked in the teeth. All you know is that they act in ways you would not. If you care about the outcome, the question is not ‘What would I do?’. The question is ‘If I had been exposed to what you have been exposed to, what story would resonate with me?’

It is possible to get better at empathy, and by doing that you will find you can establish more meaningful and stable connections. It is an investment worth doing.

 

 

 

Trust can be given

When we say that trust needs to be earned, what we are really saying is that we are afraid and we want to maintain control over the situation. We are afraid because we do not know the other person, we have no history with them, we are unsure they can deliver as good a job as we expect, we cannot pretend them to be as committed as we are.

The problem is, when we approach a new relationship with this mindset, it is highly unlikely the other is ever going to earn our trust. And even if they will, it will be so because they have complied, they have gone along with our requests, they have checked all the boxes and eventually become a sort of clone.

This is not how progress happens.

Trust can be given, upfront. It requires a leap of faith, opening up and believing that someone else can achieve things that are not part of our current immagination, and yet are good. It means we can lose control, accept they might be better, and perhaps even step aside and let them on at some point. Trust is forward motion, and if we are solid enought to gift it to others, we can establish meaningful relationships that add up to much more than their individual parts.

How to start trusting others

Three ways to start the good habit of trusting others, particularly if you are in a leadership role.

  1. Praise others’ strengths. This is not about saying “good job” or “keep up the great work”, but actually about taking time to identify things people do well and break those down with them. Why are they good? Why do they matter (to the organisation, to the purpose)? What is it that makes them special? How can we make sure you can re-do this next time?
  2. Listen without distraction. I wrote about listening yesterday. Making sure you are 100% present during a conversation (that is to say, at least listening to understand) means you are trusting others with your time. No, you don’t need to check your phone every five minutes. No, you do not have to quickly answer an e-mail as somebody is talking to you. And probably no, the phone call you are getting is not important and you do not have to take it.
  3. Delegate responsibilities. Delegating, in general, is difficult. In part, we don’t want to bother others; in part, we do not believe others can do as good a job as we can. Furthermore, when we delegate we usually delegate tasks: “can you work on this report?”; “can you take next week’s presentation?”; “can you update this process?”. I believe we can do a better job by delegating responsibilities, that generally feature more freedom and exposure: “We have been tasked with achieving this type of growth, can you take ownership?”; “I have been in charge of updating the management, how about you do it from now on?”; “So far, managers from the headquarters have done most of the touch bases with remote offices, how do you feel about taking that?”.

Sit down and watch it grow

One of the most difficult thing when you are in charge is to understand when it’s time to let go.

With the best of conscious intentions, a leader in a growing company may inadvertently generate an endless number of “problems” in order to stay busy, feel needed, and defer the difficult work of figuring out what leadership looks like now that the organization has evolved.

I have experienced this first hand in different companies. The idea that being busy means being important is something that we all buy into at one point or the other. It is often very dangerous when a company is growing, as the focus of managers and leaders should mainly be on letting go of their duties and their responsibilities, on making sure that the people they manage and lead get the necessary attention, and that the high level strategy and vision gets appropriately translated into day to day actions from their team.

You can get used to this little by little: take something you have built, sit down, delegate and watch it grow without you. It will be liberating and incredibly rewarding.

When does feedback matter?

Feedback is important, and as I wrote before the only thing to say when we get it is “thank you”.

Yet, we should not fall into the trap of taking action on every piece of feedback we get. Feedback is about the person who is giving it much more than it is about the person who is getting it. If I tell somebody “you should be more productive”, that simply means that the person does not fit into my idea of productivity. If somebody tells me “you should listen more”, that simply means that from where they stand, they are under the impression I am not listening enough.

Consider three things when you get feedback.

Who is giving it? Is that a person you care about, somebody important in your life? Is that your customer, or somebody your work is not intended for? Is that a friend, a family-member, somebody who knows you intimately?

What channel is it coming from? Did they bother picking up the phone, sharing their thoughts face-to-face, at least letting you know who they are? Or is it an anonymous feedback, something you are reading on social media, the starred opinion of a faceless and nameless reader?

What are they saying? Is it something you are hearing for the first time, or something somebody else has already noticed about you in the past? Is it a piece of advice you can act on, or just an opinion, a feeling, a thought? Are they sharing kindly, from the bottom of their heart, or are they being mean, malicious, trying to elicit any kind of reaction?

Once you have considered all this, of course still say “thank you”. And take action only if it makes sense. Otherwise, move on and continue delivering your best work.
